A hard-to-fill data center role creates two problems. The visible problem is an open position. The quieter problem is that essential operating knowledge may be concentrated in a few people who know how the facility behaves under stress, which alarms matter, and when a routine procedure needs escalation.
Hiring another qualified person helps, but it does not automatically spread that knowledge. Operators need a repeatable way to hire, transfer experience, and verify readiness across a team. That is especially important when experienced operators, early-career technicians, military veterans, and specialists from adjacent trades are working together.
The goal is not generational harmony for its own sake. The goal is operational continuity: critical work has capable coverage, people can raise concerns early, and experience becomes team knowledge instead of remaining with one individual.
Why the staffing problem is also a knowledge problem
The Uptime Institute Global Data Center Survey 2025 reported that 46% of operators had difficulty finding qualified candidates and 37% struggled with retention. The report also notes that recruiting from other data centers may solve an urgent opening without expanding the industry's overall talent pool.
A stronger response combines selective hiring with deliberate development. Bring in people who have credible evidence from data centers or adjacent environments, then give them a structured path to learn the site. At the same time, capture what experienced team members know before that knowledge is lost through turnover, retirement, or reassignment.
Research on multigenerational teams points in the same direction. An Insights and HR Dive survey of 143 senior HR executives emphasized team training, skills mapping, mentoring, and reverse mentoring. A NIOSH framework for productive aging and work also recommends formal occupational-safety knowledge transfer and mentoring. The useful lesson is not to assign traits by age. It is to create a system in which different kinds of experience can move across the team.
1. Map the work, not the generations
Start with the facility, not a demographic label. Build a coverage map for the equipment and operating moments that matter: UPS and switchgear, generators, chillers and cooling, BMS and EPMS, controls, MOP execution, incident response, shift turnover, and vendor coordination.
For each area, record:
- Who can perform the routine work independently.
- Who can diagnose abnormal conditions and explain their reasoning.
- Who can serve as a backup without creating a single point of failure elsewhere.
- What evidence supports that assessment: observed work, a drill, a credential, or a specific project.
- Which gap should be filled through training, an internal move, or an external hire.
This keeps the conversation grounded in capability. A long-tenured operator may hold deep site knowledge. A newer controls specialist may understand a current platform or analysis workflow better. Both are valuable, and neither person's age tells you what they can teach.
2. Create two-way knowledge transfer
Traditional mentoring often assumes knowledge moves in one direction. Mission-critical teams benefit from a two-way agreement. One person may explain the site's failure history, equipment quirks, escalation paths, and vendor relationships. The other may contribute experience with newer controls, documentation practices, or diagnostic tools.
Give each pair a concrete assignment instead of a vague instruction to "share knowledge":
- Walk one critical system from normal operation through an abnormal condition.
- Review one procedure and identify assumptions that are not written down.
- Compare how each person would diagnose the same alarm sequence.
- Update one runbook, checklist, or handoff note together.
The artifact matters. A revised checklist or recorded walkthrough makes the exchange useful beyond the pair and gives the manager something specific to review.
3. Practice the moments that matter
Procedures document the expected path. Experienced operators are often most valuable when the expected path stops matching reality. Use table-top scenarios and supervised drills to expose that judgment without waiting for a live incident.
Ask the team to work through a loss of utility power, an unexpected cooling trend, conflicting telemetry, a vendor handoff, or a maintenance window that no longer matches its assumptions. Have the less-experienced team member explain the plan first. The experienced teammate should ask questions, identify missing cues, and explain why an escalation point matters.
Close with a short debrief: what did we notice, what did we miss, which decision rule needs to be clearer, and what should change in the written procedure? This converts individual judgment into an operating asset.
4. Hire and lead for speak-up behavior
Knowledge transfer fails when people do not feel able to question a plan, admit uncertainty, or flag an anomaly. Google's Project Aristotle research identified psychological safety as an important dynamic in its effective teams. Google's team-effectiveness guide defines it as confidence that a team is safe for interpersonal risk-taking.
In a data center, this is practical operating behavior. Before approving a procedure, ask the newest person in the room what remains unclear. During a handoff, invite the incoming shift to challenge assumptions. After a near miss, examine the conditions and decisions without turning the review into a search for someone to blame.
Evaluate the same behavior during hiring:
- Tell me about a time you stopped work or escalated a concern. What did you observe?
- Describe a mistake or missed signal that changed how you operate.
- How have you taught a technical procedure to someone with a different background?
- When did a junior teammate or peer change your approach?
Listen for observable actions, not polished slogans. Strong evidence includes the signal the candidate noticed, the decision they made, how they communicated it, and what changed afterward.
5. Verify readiness with evidence
Completion of training is not the same as readiness. Use a staged progression that moves from observation to demonstration:
- Observe: follow the procedure with an experienced operator and explain the purpose of each hold point.
- Teach back: walk another teammate through the system, its hazards, and its escalation conditions.
- Demonstrate: perform the work in a supervised drill or approved operating context.
- Own and improve: update the relevant documentation and serve as verified backup coverage.
Track the evidence beside the skill. That creates a more useful staffing picture than a resume inventory. It also shows where an adjacent-trade candidate can contribute immediately and where site-specific development is still required.
A hiring scorecard for a stronger bench
A role description usually lists systems and years of experience. Add the behaviors that make knowledge travel. Score candidates on five dimensions:
- Equipment evidence: what they operated, maintained, commissioned, or diagnosed.
- Procedural discipline: how they use permits, checklists, MOPs, SOPs, EOPs, and escalation paths.
- Learning agility: how they built competence in an unfamiliar system.
- Transfer behavior: how they documented, taught, coached, or learned from someone else.
- Communication under pressure: how they surfaced uncertainty and coordinated across teams.
This scorecard widens the search without lowering the standard. Candidates from utilities, industrial maintenance, hospitals, semiconductor facilities, military operations, telecom, or OEM field service can show relevant evidence even when their previous title does not say "data center."
What this means for hiring
Do not fill a vacancy as an isolated transaction. Decide which capability the team lacks, what site knowledge must be transferred, and how the new hire will become verified coverage. Then assess every candidate against the same evidence-based scorecard.
